I talked to three IT security leads at mid-market companies (50-500 employees) who agreed to share what they found when they audited for shadow AI agents. None wanted their companies named. All were surprised by what they discovered.
Company A (180 employees, professional services): Found 23 unauthorized AI agents running across the company. Twelve were personal ChatGPT-based automations connected via Zapier. Six were OpenClaw instances employees had self-hosted on personal cloud accounts. Five were various agent platforms with free trials. One agent had read access to the company's entire Google Workspace via an employee's personal OAuth token. It had been running for four months.
Company B (90 employees, e-commerce): Discovered 8 agents, all set up by the marketing team. Two were generating and posting social media content automatically. One was responding to customer reviews on behalf of the company. The COO found out when a customer complained about a "weird" reply to their Trustpilot review. The agent had been live for six weeks.
Company C (340 employees, financial services): This one scared me. Why traditional security tools miss shadow agents#

We've already seen early signs of what happens when agents go sideways. Meta's AI safety director recently warned about agents coordinating in unexpected ways. Security researchers demonstrated that rogue agents can coordinate attacks across organizations when they share common infrastructure.
But the more immediate risk isn't sci-fi agent rebellion. It's mundane data exposure. An agent with access to your Gmail can read every customer email you've ever received. How to find and manage shadow agents in your organization#
The fix isn't banning AI agents. That doesn't work — employees will just hide them better. The fix is making sanctioned agents so easy to deploy that nobody needs to go rogue.
Step 1: Audit OAuth tokens. Every shadow agent needs credentials. Start by auditing all OAuth grants across Google Workspace, Microsoft 365, and your major SaaS tools. Look for tokens granted to unrecognized applications. This alone will surface most shadow agents within a day.
Step 2: Create an approved agent path. Give employees a sanctioned way to deploy AI agents that handles security, data access, and monitoring automatically.
